I have some boots that were taking longer than expected to breakin, so I took a sledge hammer and banged on then about 20 times all around the toe and ankle, being careful not to damage the buckles.

This worked remarkable well, they seem much softer and noticeably more flexible.

Sometimes I surprise myself.

I didn't use a sledgehammer, but I did find that standing in a stream for about half an hour and then riding home in them did the trick on getting them broken in properly.
